SETTING THE SCENE Externally all the businesses were each successful in their own right Good people Same products to sell globally Same technical capabilities Same incentives Internally, individually and collectively, they were all losing a lot of money! Lots of consumers Products were loved – Hotmail/Messenger BUT, losing money at unsustainable rate Ultimatum – figure out how to reach profitability.

  7. LEADING CHANGE What is wrong with the business – how do we go about answering this question? How do we go about creating change once we know what to do? How can we embrace our similarity of spirit and diversity of strengths to bring everyone with us on this journey?

Clear with each other about our goalsUnderstand key business drivers Measure each country’s abilities to deliver against those drivers

Strategy & Star Performances • Strategy was to enable each country to be financially viable & to grow from a base of profitability and as a whole to support a regional investment plan that supported both the strongest and weakest businesses to grow and develop appropriately • By playing team members to their strengths we enabled “star performances” – where individuals from different countries could really help one another to be successful and to understand their business dynamics better.

Support & solutions Team provided support to each other when things got tough Inevitably some countries were not viable in current form Some leaders “didn’t believe the numbers” Some leaders could not face reality Some leaders found it very hard to accept that change was necessary By being solutions oriented however, we found ways to overcome these challenges and ways foreach country to become successful

Within 6 months many of the businesses had changed We understood that some of the smaller countries needed more time to develop, so we developed an "MSN Lite" portal for them Where we had a group of countries that shared a common language as well partners and sales opportunities we introduced a Regional Hub approach We created “investment hubs” for some markets that were testing things on behalf of others – like mobile in Turkey We invested more in the larger markets that had the greatest possibility to get to profitability quickest We created a repeatable business model that could be used in many other markets around the world and helped us to understand our business better.
