Update Roadmap- Ando’s Ext.Rev Presentation- • We Updated the KAGRA Roadmap. • Mainly because of delay in the excavation schedule. • It is regarded as a good chance to refine the schedule. • Recent some budget status might require minor changes. • Roadmap special working group was held chaired by M.Ando • We made iteration between the project constraints and the bottom-up plans submitted from subgroups. • Open discussions in the collaboration were done -> Finally, this recommendation was approved by EO. In the Last PAB Report … • ‘We believe the project needs a more systematic technique for monitoring of status and plans, in effect, some version of a performance measurement system. … We recommend that some form of baseline planning and performance assessment be added to the project.’ -> A :Progress Evaluation System Introduction • ‘A key element in this performance measurement system will be establishing an integrated schedule, built up from the individual subsystem schedules.’ -> A: Construct Master schedule and make detail schedule from each subgroup Bottom-up Plans. Bottom-up Plan and Progress Evaluation System • Schedule management system for quantitative evaluation of project progress was introduced. • Progress evaluation is done by a ‘Milestone scheme’. • Set ~10 milestones for each subsystem, picked up from a detailed schedule of each subsystem. • Status for the milestones will be checked in regular “Chief” meetings. • Required progress evaluation accuracy is ~20% resolution. • The status will be open for all the collaborators. • For this purposes, a software and network system : MS Project and Web server were prepared. KAGRA Progress Chat (KPC)based on bottom-up Plan • KAGRA bottom up schedules of all subgroups are collected in one MS Project file. • The mile stones and some important construction items , their anteroposterior relation and period are listed with respect to each subgroup. • Time schedule consistency and anteroposterior relations between subgroups items are also specified. Progress Evaluation and Action • Each subgroup chief is requested to check the progress with this schedule for each item by himself in every chief meetings (every tweek weeks). • If the chief encounters some problems that result in the delay of schedule, he is encouraged to consult with SEO. • SEO should find any signs that show progress delay as soon as possible, and try to find reasons and problems with chiefs, and to show solutions. Summary • KAGRA Roadmap was refined and some minor re-refines might be expected because of budget status in the future. • As detailed roadmap progress, KPC (KAGRA Progress Chart) was prepared by gathering milestone items (bottom-up plans) of subgroups. • Chiefs are requested to update their progress status in KPC, while SEO members should check them, follow and report any troubles and delays for them to EO.
