Converse Cause & Effect Diagram • Objective: Use a Cause and Effect Diagram to display the optimal system of conditions required or implied to produce a desirable outcome or state. • Basic Idea: The “head” of the fish represented something desirable; the “bones” illustrate essential conditions, requirements, steps, etc.
Quick Review – Cause & Effect Diagram • A tool by any other name… • Fishbone Diagram, Ishikawa Diagram • When generating possible causes, some start with four “big bones” of People, Policy, Procedure and Plant (Environment, Materials, Equipment) • When using to display the suspected causes, it may be helpful to regroup the causes on different “big bones”, as in the following example.
“Converse” Cause & Effect Steps • Start with the clearest possible definition of the desired outcome or state • A key measure and target can be compelling • Identify the “causes” • Less brainstorming, more inventory • Consider the inter-relationships; use the bone architecture to convey dependencies and levels of detail • Less likely that all of the traditional “big bones” (People, Policy, Plant, Procedure) will be useful; try starting with People, Procedures, Materials, and Facilities) • Test it on those with a vested interest in what you are trying to achieve; better yet, involve a few of them in creating the diagram.
