Title: A3 Report on HHP-8 AGATE and MPU Fans Modification Background: The HHP-8 Electric Locomotives were experiencing AGATE and MPU overheating in extreme temperatures above 90 degrees Fahrenheit causing these components to go offline resulting in isolations (loss of propulsion and dynamic braking) and CAN network failures causing train delays and terminations. • Countermeasures / Recommendations / Plan Details / Results: “Run It Like A Business”: • Tested several theories to determine the best method for cooling the components. • 2) Installed prototype on select unit and monitored for 30 days. • 3) Issued Mechanical Bulletin. • 4) Developed a method to secure the fans while allowing access behind components for maintenance and Bad Order repair. • 5) Secured final design final installed on Unit 650. • 6) Issue modification campaign to install the assemblies on all HHP8 locomotives (conventional and MARC). • 7) Complete 2 units per month. • 8) Monitor installation/operation progress. • 9) Measure effectiveness of modification through the Electric Locomotive PFT. Current Situation / Current Condition: • Effect Confirmation / Plan / Unresolved Issues / Remaining Issues: • Modification campaign submitted, awaiting approval. • Provide Estimated ROI calculation sheet to Rolling Stock Engineering for approval. Cost Estimates: Hard Savings / Cost Avoidance; Proposal: Target / Goals: To reduce MPU and AGATE failures by 25% (20 Agate and 20 MPU failures to 15 each a year). Projected Yearly Cost Avoided (BO Repair and Delay Minutes) = $22,162.27 ; Monthly Cost (with 25% reduction)= $7,387.42; Initial Investment for Fan Modification = $ 78, 830.35; Pay Off Time = 11 months • Follow-Up Actions / Implementation Schedule / Action Items: • Add Daily and PM inspection requirements for AGATE and MPU to Map templates as outlined in MB-12-16, MPU and AGATE Fan Assemblies • Monitor Reliability Root Cause Analysis / Evaluation of Alternatives:
ROI Calculations - HHP-8 AGATE and MPU Fans Modification Supply/ Material Data: (MPUs and AGATEs ordered against specific HHP8 Units (AMTRAK only, no MARCs) since May 2010. Calculations: Goal: Reduce the number of MPU and AGATE failures by 25% (roughly 20 Agate and 20 MPU failures to 15 each a year). If successful, the fan installation would pay for itself in about 11 months. ROI: Total Cost of MPU and AGATE (since May 2010) = $738,742.45 25% reduction in MPU and AGATE failures = $738,742.45 /25 X 0.25 = $7,387.42 Time to Pay OFF Fan Installation Cost (Months) = $78,830.85/$7,387.42 = 10.67 ~ 11 months
