Champions • You know them when you see them. • As a quality professional responsible for driving change, you’re grateful when you have a good one. • This brownbag is about: • defining “good” and • helping you create more good champions
Within Nursing, “Champion” might be: • The person given more in-depth training to be the expert on a clinical or safety process to insure unit competency and act as mentor (e.g. Pumps; falls prevention; etc) • They are a resource to their peers. • In Informatics and some Quality organizations this would be a “super user” .
What’s the difference between an Executive Sponsor and a Champion ? • The executive sponsor provides high level endorsement and insures sufficient resources are available for success • The champion leads the change.
What are your expectations of your Champion? • Responses in the Chat Pod: • to be helpful when asked questions by others; to promote or encourage others to become champions • passion, commitment to project • energy, motivator, educated, informal leader • To make sure the project keeps moving in a timely manner • positive face and attitude of project, but willing to listen to concerns and bring forward • Embrace change, respected by others in the org • engaged • Someone who has time to support the change
How do you identify potential Champions ? What are their attributes ? • Continuous Quality Improvement and Evidence-Based Practice: “Gets it” • Has passion for the improvement • Deals well with change: • flexible; adaptable; evolutionary (PDCA) • open-minded • Is respected by peers; shares expertise • Good communicator
How do you identify potential Champions ? What attributes do you look for ? • Is a natural leader; pro-active & collaborative • Works well with others; • Advocates for best practices even if “not invented here” . • Appreciates your facilitation of the change process
Poll: If you had only one of these, which would you want in your champion ? 3 • Is respected by peers; shares expertise • Works well with others; • Is a natural leader; pro-active & collaborative • “Gets” CQI and Evidence-Based Practice • Has passion for the improvement • Deals well with change: (flexible; open-minded; evolutionary) • Good communicator • Advocates for best practices even if “not invented here” • Appreciates your facilitation of the change process • Other (Identify in the Chat Pod) 1 8 2 3
What do you do to prepare a Champion for their role ? • DRAFT : • Project Charter • Identify Key stakeholders • Project Plan • Jointly develop: • Project Charter • Key stakeholders • Project Plan • Coach them on effective meetings, milestones, deliverables
What do you do to make the Champion successful ? • Project Management • Plan ahead: forecast resource shortages and engage executive sponsor sooner rather than later • Stay on track using milestones • Facilitate meetings, with action items tracked • Draft communications (i.e. Ghost-writer) • Chat Pod inputs: • I like to try to anticipate what the points of resistance might be and prepare the champion. • need to talk about timeline, ask for their concerns • Set clear team expectations
How do you know if you need a new Champion ? When they’re not engaged: • Miss project meetings • Don’t send key emails • Don’t resolve issues • Don’t keep executive sponsor informed • Other (Identify in Chat Pod) • Chat Pod responses: • Sometimes champions think you are the champion since you facilitate, sometimes can be a very hard line to walk. Especially if they are new to role • Not handling minor issues independently • Vicky McCann: not meeting milestones
Provide an example of your best and/or worst Champion ever. Why ? • Best • Required no CQI training, so all time was spent on the improvement • Pro-actively pushed me on best practices . . . . They brought literature to me. • Listened to all perspectives and found win-win solutions • Didn’t need me to run the meetings . . . . I could listen for issues and maintain the “parking lot” • Stayed with the effort until fully deployed and de-briefed the effort for learning • Worst • Did none of the above • Identify your case in the Chat Pod • Best (Project focused on timely communication when patient called physician) : • sense of humor but driven to resolve the issue. • Listened to all ideas and was very gracious. • Let the team work through the issues - didn't try to drive a preselected solution.
